I spent three days grinding concrete on a job last month just so the floor wouldn’t click like a castanet. Most guys skip the leveling compound. They think the underlayment will hide the dip. If the surface does not provide a clear, unobstructed path for liquid to travel, surface tension and friction will keep that water trapped against the grout lines and the base of the walls.
When we talk about the pitch, we are talking about a very specific ratio. The Tile Council of North America (TCNA) is very clear about this. You need a slope that allows for rapid drainage without making the person standing in the shower feel like they are leaning over a cliff. Most failures happen because the installer did not use a level during the mud bed phase. They eyeballed it. A shower floor that holds water is often suffering from a collapsed or non-existent pre-slope beneath the waterproof liner. Many installers place a PVC liner directly onto a flat plywood or concrete subfloor and then put their mortar bed on top of that. This creates a flat plane where water that penetrates the grout becomes trapped with no way to reach the weep holes in the drain flange.
Think about the anatomy of a shower. It is a sandwich of materials. If the bottom layer of that sandwich is flat, any water that gets past the tile is going to sit on that liner forever. This is why you get that “sour” smell in a bathroom even if the tile looks clean. The water is literally rotting underneath the tile. I have pulled up floors where the mortar bed was a grey, sludge-like mess because it had been saturated for three years straight. You must have a pre-slope. The liner itself must be sloped toward the drain. Only then do you put your final mortar bed and tile on top. This ensures that even the water you cannot see is constantly moving toward the plumbing. Why your grout cannot save a flat floor
Grout is a porous mineral structure that acts as a bridge between tiles rather than a waterproof sealant. Even with high-quality additives, grout will eventually absorb moisture through capillary action. If the floor pitch is incorrect, the grout stays in contact with standing water for hours, leading to deep staining and structural degradation.
I see people all the time trying to fix a pooling issue by piling more sealer on the grout. It is a waste of time. You cannot seal your way out of a framing error. When I am on a job, I am obsessed with the perimeter. The corners are where the wall meet the floor and where the expansion gaps are located. If the floor is high at the drain and low at the walls, you have a disaster. I use a straight edge and a digital level to ensure that every single square inch of that floor has a positive flow.
